How to Choose Your First AI Project (and Actually Finish It)

Failed AI projects usually fail before they start. Use this three-filter test to pick a first project that's small, valuable, and actually gets finished.

How to Choose Your First AI Project (and Actually Finish It)

Most failed AI projects don't fail because the technology didn't work. They fail because the wrong project was chosen — too big, too vague, or too dependent on data that doesn't exist yet.

Here's the process we use with clients to pick a first project that succeeds.

Start with a task, not a tool

It's tempting to start from "I want to use ChatGPT" or "I saw this cool tool." Instead, start from a task: "Every week I spend three hours turning these emails into invoices." The tool comes last.

Use the 3-filter test

Run each candidate task through three questions:

Filter 1: Is it repetitive? The task follows roughly the same steps each time. Creative, judgment-heavy work makes a poor first project.

Filter 2: Is it frequent? Something done daily or weekly saves more than something done twice a year. Frequency compounds.

Filter 3: Is it measurable? You need to know if it worked. "Saved us about 4 hours a week on order entry" is a result you can build on.

A task that passes all three is a strong candidate. A task that fails even one — be careful.

Keep the first project small on purpose

The goal of project #1 isn't to transform the business. It's to prove the concept: get one small win, learn how your team works with AI, and build momentum for the next project. A project scoped for two weeks that ships beats a grand vision that stalls.

Plan for the human part

Every successful project includes:

  • Training. A hands-on session so your team is comfortable, not confused.
  • Documentation. Written down, so it doesn't depend on anyone's memory.
  • A fix period. Real-world use reveals rough edges; make sure someone is around to smooth them.

Watch for these red flags

  • The project needs data you don't currently collect
  • The "success" criteria are vague ("make things better")
  • The vendor can't explain the pricing in one sentence
  • It touches your most complicated process first

What this looks like in practice

In our AI Opportunity Assessment, we review your workflows, apply exactly this test, and hand you a ranked roadmap — top opportunity first, with honest notes on what to skip. Then you can build with us, someone else, or in-house. The plan is yours.

First projects done right tend to lead to a second and a third. That's how small businesses end up with real AI capability — one proven step at a time.
